Middle leaders translate the principal's vision into the Tuesday morning reality of a staffroom. They lead peers without positional authority, facilitate meetings, navigate difficult conversations and shape the culture of a school every single day, often with very little dedicated leadership development and rarely through learning that is practical and experiential.

Too often, leadership development for middle leaders is heavily focused on policy, procedures and theory, rather than the human skills that build trust, influence and culture. Game Changers is different. It is a year-long leadership journey built around learning by doing, using the Trust Lab framework from Wolf Logic – Leadership. Building the personal core and psychological safety every team needs from its leader

Every pack begins at the Den, the place where it can exhale. Nothing courageous happens until people feel safe, and no team feels safe until its leader is steady. So the year starts not with strategy, but with the leader’s own centre, building the cross-school network whose trust becomes the licence for everything the year will ask.

  • Articulate your leadership core, the one-sentence statement of what you stand for when the ground shakes
  • Name your Leadership Profile, its strength and its blind spot, and spot which profiles are missing in your team
  • Read a room’s safety level and deliberately raise it

Designing team rituals and culture on purpose, not by accident

When wolves howl, they synchronise: we are here, we are together, we move as one. Most school teams have rituals by accident, not design, the meeting that starts flat, the default moan, the invisible norms nobody chose. Day 2 shows leaders how to design the rhythm on purpose, because culture isn’t what you say, it’s what you repeat.

  • Audit your team’s rituals, intentional and accidental, and name what each silently teaches
  • Design one signature team ritual, ready to embed in Term 2
  • Run kindness deliberately as a repeatable, trust-building practice

Align the Collective

Holding standards and having the conversations other programs teach you to avoid

This is the day the whole year builds toward, and the day that silences the sceptics. The earlier days were never the point; they were the rehearsal. The Hunt is what they were rehearsing for: the hard conversation, the standard that must be held, the change that must land. Placed in Term 3 on purpose, when the trust of Terms 1 and 2 has become the licence for candour.

  • Open, hold and land a courageous conversation, practised against the real scenarios of middle leadership
  • Separate the person from the standard: hold accountability while protecting the relationship
  • Regulate yourself and others under pressure, entering high-stakes moments with clarity, not dread

You walk out with: A named, dated commitment to the conversation you’ve been avoiding (opening lines rehearsed), a reusable conversation protocol, your Leadership Blueprint, and an evidence plan.

Turning a year of practice into a culture that runs without you

A pack that trains together stays together, but the real test is whether it still moves as one when the season turns. Day 4 solves the oldest problem in professional learning: the fade. Everything built across three terms gets designed into a system that runs without willpower, and every leader’s invisible wins get made visible in a showcase.

  • Design a culture deliberately: a documented operating rhythm for how your team starts, meets, decides and celebrates
  • Present impact with evidence in a tight, confident showcase pitch
  • Defend this leadership approach to any audience with the research-backed case that culture and rigour are partners

01Four days out of school is a lot. How do we justify it?

Four days that strengthen the leadership capacity of the people who influence your school every single day is an investment that extends far beyond the participants in the room. Between terms: Pack Circles (cross-school triads, twice a term), a live whole-cohort coaching call each term, the monthly Pack Dispatch, and the digital tools: the Academy, BetterUs Schools and ClassBreak, turning the framework into daily practice.

06What evidence will we have at the end?

A pre/mid/post Trust Lab pulse survey plus the wellbeing and connection measures La Trobe validated, each leader’s Culture Playbook co-owned with their principal, and AITSL-aligned certification with PD hours. Real artefacts, real data, not a certificate of attendance.
